Quality Advisory

Strategic mistakes cannot be fixed with tactical finesse.

What it's about

The independent view from outside

‍Green on the outside does not mean green on the inside (watermelon green). This is precisely where we start.

‍

Projects run into heavy seas. Steering goals, time, resources, scope and expectations all at once rarely works without friction. What strikes us again and again in client projects: the imbalance announces itself long in advance, it is simply spoken about too late.

‍
If your project shows several of these symptoms, it is time for a view from outside:

  • Quality gates are waved through or never reached.
  • Backlogs disappear by parallelizing tasks in the Gantt chart.
  • Milestones and go-live dates keep moving.
  • Project staff do not know the milestones, the project methodology or the status.
  • Reliable, consistent weekly reporting is missing.
  • The budget plan does not hold.
  • The steering committee doubts the reported status.

The symptoms are visible. The causes are not. Can the project management do its job? Are the project deliverables defined? Is the chosen methodology actually lived? Do the teams work together? Does the schedule hold? Are the right people on the project? And is the reported project status accurate at all?

Nobody answers these questions reliably from inside a running project. Tunnel vision, loyalties and well-meant sugar-coating stand in the way. It takes many years of project experience and a view that has nothing to lose.

Your challenges

Why the second look counts

  • The reported status no longer holds
Backlogs disappear by parallelizing tasks in the Gantt chart, quality gates are waved through. The steering committee senses the gap but cannot prove it.‍

    ‍

Our answer: an assessment that separates reported progress from actual progress.

  • Everyone knows the symptoms, nobody the causes
Dates slip, the reporting does not explain why. Without a proven cause, every countermeasure remains guesswork.‍

    ‍

Our answer: six categories, systematically assessed, with a RAG rating and proposed measures.

  • In-house, the distance is missing
Tunnel vision, loyalty and sugar-coated input distort the picture. Usually without ill intent, but with the same effect.‍

    ‍

Our answer: a judgement from outside, with no interest in the implementation contract.

Our assessment framework

Six categories, one answer to the why

Symptoms show that something is wrong. Only a systematic assessment shows where it is stuck. We assess your project along six categories and back each one with a RAG rating and concrete measures.

Project management

Are leadership, management, priorities and incentives set up correctly across all parties?

Solution and deliverables

Are scope and project deliverables appropriately defined, suited to the complexity and the environment of your project?

Project approach

Do the methods, the assurance and test strategies and the tools in use carry the implementation and delivery approach, and do they support the teams?

Planning and schedule

Are the time and work plans realistic, and will they carry the project to success repeatably?

Monitoring and control

Are tracking, reporting and risk management effective, and does the steering committee know the real status?

People

Is the team properly structured and staffed, are all stakeholders involved in the project, are roles and responsibilities clearly defined and the goals known to everyone?

Our promise

What you gain

You get an objective picture of your project, the causes behind the symptoms and a plan your team can carry on with the next day.

  • An independent opinion. Alongside project management and implementation partner, a third judgement from outside your project. With the view of people who have nothing to lose.
  • Causes instead of symptoms. We name what is behind it, not only what stands out.
  • Progress that can be counted. ScopeIDs, cross-team tasks and quality gates, traceable for everyone in the steering committee.
  • A date that holds again. Replanning of the remaining activities with a reliable new go-live date.
  • A method that stays. SAP Activate as a structure your team keeps using after the assessment.
  • A voice for everyone involved. Everyone on the project gets a platform for their view. That alone clears up a good deal.
How we work

Triple Excellence for your project

  • Strategic Excellence‍

We assess along six categories, from project management to people, and deliver a RAG rating with corrective measures. The result is a basis for decisions in the steering committee, not an expert report for the files.

  • Technological Excellence‍

SAP Activate as the target standard, Jira as the evidence. Our solution architects review solution, test strategy and cross-team dependencies down to ScopeID level.

  • Operational Excellence‍

Focus QA with around 50 interviews in 12 to 14 consultant days, detail QA in about six weeks, replanning in Jira. On request we support the project through to completion.

What we deliver

Our areas of expertise

  • – 01

    Focus QA‍

Review of the existing project documentation as a pre-read, around 50 interviews, cross-check of statements against individuals and documents, an agreed project report, presentation of the findings with proposed corrective measures. External effort 12 to 14 consultant days.

  • – 02

    Detail QA‍

Based on the SAP Activate method and using Jira, a project-specific assessment covers all functional processes and cross-team tasks. Duration around six weeks, optional on top of the focus QA.

  • – 03

    Replanning of the remaining activities

Based on the SAP Activate method, the project documentation found and your intended project goals and required key dates, a project plan is built on ScopeIDs and cross-team tasks, planned in Jira against the available resources, including a new go-live date.

  • – 04

    Support through to completion‍

On request we stay on the project and carry the agreed measures through until the new date is set and held.

Project check

Then let us establish together what is behind it. In 12 to 14 consultant days the focus QA gives you a reliable picture of your project, a RAG rating across six categories and concrete corrective measures. On request we then replan the remaining activities and support you through to go-live.

We look forward to every new project, regardless of industry and customer.
